However, depending on the chosen calculation method, the amount obtained tells a different story. Gross margin and contribution margin answer two distinct questions, and confusing the two skews management decisions.
Variable costs and fixed costs: the filter that changes everything
Before discussing margins, it’s essential to understand the nature of a company’s expenses. Not all expenditures react the same way when activity increases or decreases.
Variable costs change with the sales volume. Raw materials, packaging, sales commissions, delivery costs: if you produce or sell more, these items increase proportionally.

The result obtained represents what remains to cover fixed expenses and, beyond that, to generate a profit. Hence its name: it “contributes” to paying structural costs.

You may have noticed that a product that is profitable on paper ends up weighing on cash flow? The contribution margin helps to understand why. An item with a high gross margin but that incurs many variable costs (expensive transport, high return rates, specific packaging) may show a disappointing contribution margin.

Using both margins together to manage profitability
Monitoring only one of these two margins is like driving with only one rearview mirror. Gross margin provides a quick read of product performance on a per-product basis. Contribution margin reveals whether this performance is sufficient to finance the company’s structure.
The Business Valuation Guide published by the General Directorate of Public Finances emphasizes that performance diagnosis relies on the cross-analysis of several aggregates, including gross margin, to arrive at a normative operating result. Gross margin alone is deemed insufficient to assess the financial health of an activity.
In practice, three situations deserve particular attention:
- A product with a high gross margin but low contribution margin signals excessive variable costs (logistics, packaging, after-sales service). Efforts should focus on reducing these items.
- A stable gross margin rate but a declining contribution margin indicates that variable costs are rising faster than revenue, a sign of an operational leverage problem.
- Two product lines with identical gross margins but different contribution margins should not receive the same commercial investment. Prioritize the one that contributes the most to covering fixed costs.
The calculation of the break-even point directly stems from the contribution margin: simply divide the total fixed expenses by the unit contribution margin to obtain the number of units to sell before generating a profit. With gross margin, this calculation is impossible since it omits part of the variable costs.
Each month, comparing these two indicators on your main products allows you to identify deviations before they impact the result. A dashboard displaying both columns side by side remains the most readable management tool for a SME or a freelancer.
